The Problem We Were Solving
We're a business where the leadership team wears too many hats, decisions get made on gut feel because nobody has time to pull the data, and competitive intelligence means occasionally checking a rival's website.
We didn't need another dashboard. We needed a team of analysts working around the clock — one we couldn't afford to hire.
The Architecture: Specialists, Not Generalists
The single biggest decision we made was not building one super-agent that does everything. Instead, we built specialists.

Why This Works Better Than One Agent
A single agent doing everything suffers from context dilution. Ask it to analyse your sales data, then write SEO content, then review a design — it loses the thread. Each task pollutes the context for the next.
Specialists stay focused. They build up deep context in their domain. The SEO strategist knows your keyword landscape intimately. The data analyst knows your database schema by heart. They get better at their job over time because their context stays clean.
Step-by-Step: How to Build Your Own
Step 1: Define Your Agents by Business Function
Don't start with AI capabilities. Start with what your business actually needs.
Ask: "If I could hire five analysts tomorrow, what would each one focus on?"
That's your agent roster. Ours mapped to the biggest gaps in our operation:
- We had data but nobody analysing it → Data Analyst
- We had competitors but no systematic monitoring → Market Intel
- We had websites but no SEO strategy → SEO Strategist
- We had dashboards but they looked terrible → Design Lead
- We had technical debt but no capacity → CTO
Step 2: Give Each Agent a Clear Identity
Each agent needs:
- A name and role — sounds trivial, but it anchors their behaviour
- A detailed system prompt — what they do, how they think, what standards they uphold
- Their own workspace — a directory where they store their work, reference files, and context
- Defined boundaries — what they own, what they don't, when to escalate
We wrote multi-page identity documents for each agent. Not because AI needs a novel, but because clarity of role prevents overlap and confusion.
Step 3: Build the Orchestration Layer
This is the critical piece most people skip. Without an orchestrator, you have five independent agents doing their own thing with no coordination.
Our orchestrator:
- Delegates work to the right specialist based on the request
- Validates quality before anything reaches the human decision-maker
- Synthesises across agents — connecting data insights with market trends with SEO opportunities
- Manages priorities when multiple agents need the same resource
- Maintains memory — tracking decisions, patterns, and context over time
The orchestrator doesn't do the work. It makes sure the work gets done well.
Step 4: Connect Them to Real Data
Agents without data access are just chatbots with opinions. Ours have:
- Database access (read-only) — direct SQL queries against our data warehouse
- API integrations — Google Search Console, GA4, CRM
- Web access — for research, competitor monitoring, trend analysis
- File system access — reading and writing reports, data files, scripts
The rule: read access is generous, write access is restricted. Agents can query anything but can't modify production data without approval.
Step 5: Establish Quality Control
This is where most AI implementations fail. The output looks plausible, so people trust it. But plausible isn't the same as correct.
Our quality framework:
- Data quality — checked for duplicates, outliers, errors?
- Methodology — is the analytical approach sound?
- Assumptions stated — what could invalidate the conclusion?
- Completeness — any gaps?
- Actionability — does this lead to a clear decision or action?
If an agent's work doesn't pass validation, it gets sent back with specific feedback. They learn. The quality ratchets up over time.
Step 6: Start Small, Expand Gradually
We didn't launch with five agents on day one. We started with one (data analytics), proved it worked, then added more as we understood the patterns.
Suggested order:
- Start with your highest-value data problem → first specialist agent
- Add an orchestrator once you have 2+ agents
- Expand to adjacent domains as confidence grows
- Add cross-agent workflows last (they're the most complex but also the most valuable)
What We Learned the Hard Way
1. Identity documents matter more than you think. Vague prompts produce vague work. The more specific you are about what an agent does (and doesn't do), the better the output.
2. The orchestrator is the hardest role to get right. It's not just routing — it's quality control, synthesis, and strategic thinking. Get this wrong and you have five agents producing noise.
3. Memory is a superpower. Agents that remember yesterday's work, last week's decisions, and long-term trends are dramatically more useful than stateless ones. Invest in a memory system early.
4. Validation catches real errors. We've caught flawed methodology, unrealistic projections, and data quality issues that would have led to bad decisions. Trust but verify.
5. Cross-agent synthesis is where the magic happens. One agent's output is data. Three agents' outputs converging on the same signal is an insight. The orchestrator's job is to spot these patterns.
The Results So Far
We've been running this setup for several weeks. In that time, the team has:
- Completed a full customer lifetime value analysis across tens of thousands of customers
- Validated customer personas using free public data (saving thousands on commercial alternatives)
- Identified unanswered sales quotes worth real revenue walking out the door
- Launched targeted re-engagement campaigns with proper control groups
- Connected to our CRM and started analysing support ticket patterns
