Step 1: Define Your Agents by Business Function

What We Learned the Hard Way

1. Identity documents matter more than you think. Vague prompts produce vague work. The more specific you are about what an agent does (and doesn't do), the better the output.

2. The orchestrator is the hardest role to get right. It's not just routing — it's quality control, synthesis, and strategic thinking. Get this wrong and you have five agents producing noise.

3. Memory is a superpower. Agents that remember yesterday's work, last week's decisions, and long-term trends are dramatically more useful than stateless ones. Invest in a memory system early.

4. Validation catches real errors. We've caught flawed methodology, unrealistic projections, and data quality issues that would have led to bad decisions. Trust but verify.

5. Cross-agent synthesis is where the magic happens. One agent's output is data. Three agents' outputs converging on the same signal is an insight. The orchestrator's job is to spot these patterns.
